BBVA extends ChatGPT Enterprise from a pilot to all 120,000 employees

BBVA started with 3,000 ChatGPT Enterprise licenses in May 2024, grew to 11,000 employees, and in December 2025 announced access for more than 120,000. The bank reports that pilot users save about three hours a week.

The problem

BBVA wanted generative AI to become part of everyday work across the bank, not a project owned by one technology team.

What they built

A bank-wide ChatGPT Enterprise deployment, with a GPT store where employees share task-specific assistants. Examples in BBVA's account include a Retail Banking Legal Assistant, a Credit Analysis Pro assistant for risk analysts, and a Client Experience Assistant that processes satisfaction surveys.

How they did it

The rollout began in May 2024 with licenses spread across employees at all levels. Legal, compliance and IT security teams worked alongside it. By November 2024 employees had created nearly 3,000 GPTs, with about 700 on the internal GPT store. In December 2025 BBVA announced it would extend access to more than 120,000 employees, with planned uses in customer interactions, risk analysis and software development.

Results

BBVA reports that 80% of pilot users access the assistant daily and save an average of three hours per week on routine tasks. These are the bank's own figures, based on user reports.

Lessons for your project

  1. Give licenses to people at every level, not only a specialist team. BBVA's data head said the transformation did not need to be pushed because everyone wanted in.

  2. Put tools with the people closest to the work. Legal, risk and customer experience teams built their own task-specific GPTs.

  3. Involve legal, compliance and security from day one. BBVA says these teams worked closely with the rollout.

Caveats

  • Daily-use and time-saved figures are user-reported in BBVA's own articles and are not independently verified.
  • The articles do not name the specific OpenAI model in use.
  • The 120,000-employee rollout was announced, not yet reported complete, as of the sources used.
