SNCF builds a private ChatGPT-style assistant and opens it to 100,000 employees

French rail group SNCF replaced open use of public chatbots with its own secure assistant, SNCF Group GPT, which lets staff query company documents and use several AI models. Its digital director said in 2025 it was open to 100,000 of 160,000 employees in France, with 15,000 using it regularly.

The problem

SNCF counts about 250,000 staff and handles sensitive material: transport plans, maintenance documents and tenders. When ChatGPT appeared, SNCF first let employees use it without restriction, and between 500 and 2,000 staff were using it daily by the end of 2022. The group then chose to build a private version to keep its data inside its own environment.

What they built

SNCF Group GPT is a secure assistant with several spaces. One is a document space that answers questions from more than 70,000 reference documents, for example technical manuals when a technician works on a train axle, with sourced summaries. Another lets office staff upload their own documents for summaries and analysis, which suits tender responses in legal, purchasing, maintenance and sales teams. Retrieval-augmented generation (RAG), where the tool first finds passages in company documents and then writes an answer, powers the document space.

How they did it

An SNCF subsidiary director says protected access opened in September 2023. By February 2024 the tool was in a test phase open to senior executives, with a prompt academy to teach good use. It originally ran on Microsoft's Azure OpenAI service. By 2025 SNCF said its secure environment gave access to OpenAI, Mistral and Anthropic models, and that company data must stay in the SNCF environment. The group has run a wider AI training programme, with 25,000 people trained by mid-2025.

Results

In June 2024, SNCF's deputy chief executive for digital said more than 2,500 employees used the tool daily. In July 2025, the group's digital and AI director said it was open to 100,000 of 160,000 employees in France and that 15,000 used it regularly. He called the gap an area for continued training and change work.

Lessons for your project

  1. Measure regular use, not just access. SNCF opened the tool to 100,000 people but reports 15,000 regular users, and its digital director calls the gap a matter of training and change.

  2. Give staff a private alternative once public chatbot use takes off. SNCF let people use ChatGPT freely at first, then built its own to protect transport plans, maintenance documents and tenders.

  3. Roll out by seniority and training. SNCF started with executives and a prompt academy before widening access.

  4. Stay model-flexible. The tool began on OpenAI models and now offers OpenAI, Mistral and Anthropic models in one secure environment.

  5. Tie the tool to document-heavy work. SNCF pointed it at maintenance manuals and tender files, where summaries with sources save the most time.

Caveats

  • All figures are SNCF executives' statements in interviews with trade outlets. We could not open SNCF's own web page on generative AI (it is blocked for automated readers), so no SNCF-published page is cited. The L'Echo Touristique interview was read through an archived copy because the live page sits behind a bot check.
  • Access is not use: 100,000 employees can open the tool but the same interview says 15,000 use it regularly.
  • Only one source gives a start month: an SNCF subsidiary director says protected access to the new tool opened in September 2023. The deployed date shown is that statement; no source gives a group-wide launch date.
  • The June 2024 article gives targets of 6,500 daily users by summer and 10,000 by the end of 2024; these are plans, not results, and are not used as metrics.
  • No time-saved, cost or effort figures are published in the sources we read.
  • The OpenAI model versions are not named; the 2024 article says the assistant ran on Azure OpenAI, and the 2025 interview lists OpenAI, Mistral and Anthropic's Claude.
